What is this workshop?
Traditional estimation sessions drag on for hours and produce numbers that are out of date by the next sprint. Magic Estimation is a technique that gets your full backlog estimated in 15 minutes by having team members work silently in parallel — placing items by relative size rather than debating each one. It's fast, surprisingly accurate, and works even with large backlogs.

How to run this workshop
- 1Duplicate the Miro board and import your backlog items as sticky notes.
- 2Explain the Fibonacci scale to your team (1, 2, 3, 5, 8, 13, 20) — 5 minutes max.
- 3Everyone places items on the scale silently and simultaneously — no talking for 10 minutes.
- 4After placement, only discuss items where estimates differ by more than two steps.
- 5Lock in the estimates and use the totals to plan your next three sprints.
Tips for first-time facilitators
- Enforce silence during the placement phase — talking is the single thing that slows this down.
- Only discuss items where estimates differ by more than two steps on the scale.
- Limit each discussion to 2 minutes max. Use a timer and stick to it.
